Scento sells more than 3 million hand-poured perfume decants a year — one every 10 seconds — and its founder says the order log behind those sales is a better product roadmap than any brainstorm. Writing for Entrepreneur, the founder of the Paris-based company, launched in 2024, lays out a five-rule method called Bestseller-Backwards: start from what customers already paid for, not from what you wish they would buy.
The argument rests on a hard number. CB Insights studied 431 venture-backed startups that have shut down since 2023 and found poor product-market fit cited in 43% of the failures it could trace. Most product ideas start in a meeting, the founder writes: "Someone has a hunch, the team falls in love with it and the customer gets a vote only after the money is spent." Companies already hold a cleaner source of truth, he argues — their own order history.
How does the method work in practice?
Scento applied it to this year's perfume advent calendars: two 24-door editions called For Her and For Him, with doors chosen on Oct. 4. The first rule is to rank before you brainstorm. The team sorted perfumes by sales over the previous 12 months, then cross-checked each name against the last 90 days so a seasonal spike or a fading favorite could not decide a door.
The finished lineup was then measured against a second list: every perfume ranked by order frequency on Scento.com between Jan. 1 and Sept. 30, 2026. All six top perfumes from that period made the calendar, from Louis Vuitton Imagination at No. 1 to Maison Francis Kurkdjian Baccarat Rouge 540 Extrait at No. 6. Out of a catalog of more than 1,000 perfumes, those six alone accounted for more than one in nine of all decants sold on the site in that window. All six landed on the calendar's biggest days: a December weekend, the last days before Christmas, or door 24.
What counts as a real signal?
Rule two: count only what customers paid for. The ranking excluded canceled and draft orders, gift cards, bundles and promotional kits. Each exclusion strips out a sale that says little about demand — a promotional kit flatters a perfume nobody chose, and a bundle hides which scent inside it the customer actually wanted. The verification list also dropped fully refunded orders and free gifts. Do the cleanup before anyone sees the ranking, the founder warns, because once a team has a favorite, it will find reasons to keep the messy version.
Rule three cuts near-duplicates. A raw bestseller list repeats itself, so no edition received two versions of the same scent. That rule cost Scento strong sellers, including Creed Absolu Aventus and Nishane Hacivat, a well-known alternative to Creed Aventus, because Aventus already had a door. Amouage Guidance 46 stayed out because Guidance itself closes the women's calendar. Each perfume house was capped at two doors per edition, and no perfume appears in both editions — a couple buying both calendars opens 48 different scents.
Rule four: give the leaders the best seat. Each edition ends on its highest-ranked perfume behind door 24, a larger spray. The men's calendar finishes with Louis Vuitton Imagination, No. 1 on both lists; the women's saves its top seller, Amouage Guidance, for the finale. Door 1 is a crowd-pleaser, famous names take the December weekends and pre-Christmas days, and no two neighboring doors come from the same house. The same logic applies to any sequenced product, from bundles to software onboarding flows: put the most-proven item where attention peaks.
How much room is left for judgment?
Rule five caps it. The founder's own picks took five doors, all designer icons: Yves Saint Laurent Libre and Prada Paradoxe for her, and Dior Sauvage Elixir, Dior Homme Intense and Hermès Terre d'Hermès for him. They stayed in even where niche perfumes outsold them, because gift buyers recognize them at a glance. The category stakes are real: Circana reports that prestige fragrance gift sets typically represent more than 25% of fourth-quarter sales in the U.S.
The results held. Against the January-to-September ranking, 35 of the 48 calendar perfumes sit in the top 50 and 44 in the top 100, together accounting for one in three of all decants sold on Scento.com in that period. His advice to other founders: pull 12 months of paid orders, clean them, rank them, and see how much of your next product idea survives the list.
